Checklist: Is your CRM actually implemented, or just installed?

Signing up for HubSpot or Pipedrive is easy. Implementing them well is another matter. A list of 12 signals — technical and organizational — that separate a CRM that works from one that just bills licenses.

The pattern is so common that we saw it become an internal team phrase: instalado, no implementado. The company bought HubSpot (or Pipedrive, or Zoho). Paid setup. Migrated contacts. Reps log in when someone reminds them. And the director's question is: "why didn't anything change?"

Here is a quick checklist. If you mark less than 8, your CRM is installed, not implemented.

Lo technical

  1. The pipeline stages reflect your actual sale — not the default CRM stages.
  2. Each stage has clear entry and exit criteria (what field to complete, what file to upload).
  3. Leads are automatically assigned by rules — not by "who takes it."
  4. There are response SLAs and alerts when exceeded.
  5. The seller's email syncs with the CRM — the conversations live there, not in Outlook or personal Gmail.
  6. The required fields are the minimum to advance stage — there are no zombie fields that no one fills out.
  7. The executive dashboards are configured and someone reviews them weekly.

Lo organizacional

  1. When onboarding a new seller there are CRM playbooks and video tutorials.
  2. There is an internal "owner" of the CRM — not the commercial director busy with other things.
  3. Weekly sales meetings look at the CRM, not a parallel Excel.
  4. When a seller resigns, their portfolio is reassigned with complete history in 24 hours.
  5. There is a quarterly cleaning + pipeline review cadence (discard dead opportunities, adjust probabilities).

What means each level

12/12: Your CRM is a competitive advantage, not an expense.
8–11: you're on the right path. Missing discipline and probably 1–2 key automations.
4–7: you're paying license for something that works like a digital agenda. The ROI is asleep.
< 4: the tool is correct, the implementation is not. With a 4–6 week sprint you can go to 10/12.
